Green CI, zero functions: don't trust your Azure Functions deploy status

A deploy action reported success four times in a row while the app served nothing.

What happened

A Python Function App on Linux Consumption, deployed with the standard GitHub action. Green tick every time. And four times out of four, the app registered zero functions: the deploy “succeeded” but there was nothing to call.

The fix

  • Switched to Core Tools publish with a remote build. It succeeded three out of three times.
  • Added a post-deploy step that counts the live functions and fails the pipeline if the count is zero. The pipeline now checks the thing you actually care about, not the deploy API’s opinion.

If an app setting uses an unversioned Key Vault reference, rotating the secret and restarting the app doesn’t refetch it. Call the refresh API explicitly.

Takeaway

A deployment isn’t done when the action goes green. It’s done when the app proves it’s alive.
